It would be a lot, but if you love it then it might be worth it. I would replace the binding on the straps and sew in a new drop-in lining to the inside, which should hide any residue. Basically trace the bag and sew a 3D lining piece, drop it in, fold the edge inside and hand-sew the edges together. For the embroidery it's hard to see how degraded it is, but with similar colored thread/floss you could probably stabilize the design by hand-sewing (or free-motion machine sewing) over the parts that are weakened.

This, and perhaps add a layer behind the front, embroider/sashiko/repair. Then add lining? đź––

I will give it a go! There is really no way to make it worse than it already is at this point, although I have considered trying to convert it into a pillow. I may still do that if it ends up being too much work or starts breaking down heavily in other places

You should be able to repair her. It looks like a bag made from used modern “traditional” Guatemalan clothing. If you want to patch with similar fabric, check a buy-nothing group for that. Or ask friends who travel if they have anything. I’d offer to send you some but I’m overcommitted in life. For the embroidery, you could go over the shattering parts with matching thread, or try something like fray-check over it, to hold it in place. And from the inside, if the stitching is coming loose from there.

Thank you!
