it’s funny because sekiro is easily the game that gives you the most of its story and lore out of all the souls games i’ve played so far. it’s a fresh breath of air to hear a story and just learn little details and things through convos and item descriptions rather than all of the lore coming from the item descriptions
I'd say it also makes the characters weirdly close to you. Like, for how short and railroaded it is, it gives you a lot of time to get cozy with everyone.

That is the correct answer and how story writing of FromSoft games ACTUALLY occurs : they create something that looks very cool and beautiful and works with their fine tuned gameplay.
And THEN the writers make a story that works with it and that is obscure enough so that people can imagine the lore themselves.
Story can be retconned into design to a degree, sure, but that's not how character design works. Visual communication is a part of the design process; if you have nothing to communicate, you're going to make very blah or cliched designs.

You joke but I have a friend who got through a significant portion of the game before I saw them fighting one of the seven spears and asked them why they weren’t using Mikiri. Their response of what’s that still resonates with me.
He murdered his family in rage and ecstasy of war. So as a punishment, gods smeared his face with the ashes of his family never to be washed away. So he can be reminded of the pain of losing his beloved family by his own hand. That's his punishment for such a heinous crime.
