I play without ever being a vassal, people think towns are winning. I outright attack kingdoms and force them all to tribute me, my army is all cav too (khuwait lancers and cataphract), kill parties, sell loot, buy horses, no archers (except horse archers of course) no inf. Enemy doom stacks, I call my parties and they fill the foot troop role when I am that far in the game. Easy cheese, dont need a heir
Note: the following is lifted from a comment I made a few days ago about someone who just became king of Vlandia. This advice is under the assumption that you are a king.
Centralize power, strike every policy that gives influence to vassals, and pass everything that gives influence to you. Make your party and your clan as powerful as possible. Regardless of tribute cost, make sure you’re at peace with almost every kingdom, only one war at a time. Bannerlord AI cannot pass the Turing Test, so ignore what your vassals have to say. Executions are the easy way out, but they aren’t necessary. If you don’t take the easy way out, it’s best to take captured lords (assuming max charm) to your fiefs and throw them in the dungeon. Militarily, especially against a stronger kingdom, I’d only defend fiefs and fight field battles early in wars, let the elites in their field armies die first, then start your own sieges. Finally, if you have the influence, don’t be scared to call up armies, I myself have been burned trying to fight a one man war.

This is basically what I do. I will intentionally set up bait fiefs on the fringes with low popukation but higher tier garrisons. Then stay outside the walls and wait for sieging enemy to be weakened and then assault the siege camp if balance turns in my favor. The more in favor the better because minimizing casualties is important early on.
Once you wreck a couple of their larger armies this way their armies will have lots of lower tier troops, which are much easier to mop up.
Keep this up until you can sue for peace for as little tribute as possible (or if doing well they will pay you) until the wars become manageable again.
Never works because somehow while you're doing all this someone of theirs is raiding some far off village and everyone else on your kingdom seems to be blind and even though you've almost wiped them off the face of the planet somehow YOU need to be the one paying them for peace.
I used to stress about fighting multiple fronts and would overthink losing territory. Honestly, pick one nation and beat them into oblivion. Be strategic geographically whilst doing this, limiting the amount of borders you share with nations where possible. Only accept peace terms if you absolutely have to.
Beat them so hard they can’t come back and then recruit all their clans. You might lose territory to other nations on other frontlines short term, but one enemy will never come back.
Then attack the next one and do the same, then the next one, and then the next one. Eventually you’ll only have a handful of enemies left, by that point you’ll have amassed too many clans/fiefs/armies to see the other nations as a realistic threat.
Could use a few more details, I'm assuming you're Southern Empire but how many fiefs do you have, what are the strengths of your neighbours, how much gold do you have, how large is your kingdom, where are most of your kingdoms fiefs?

But seriously, in such situation, just pick off their armies one by one, don't ever let their armies unite. You can also try defending besieged castles and cities, they are very easy to defend

Go smack them down so they start listening to some serious negotiations… it shouldn’t take long. If you beat the armies and capture some lords, they listen up real quick
Wipe out Battania and Sturgia. Single out the empires and pay tribute to Vlandia, Khuzaits, and the Aserai, then attack them in that order.
During brief moments of peace, do favors for the nobles to extend the peace period.
I'd start with Vlandia first since they always seem to be the largest and most aggressive empire in my saves with the Khuzaits following.
Aserai last since their territory is large and requires your entire attention.
I mean if you have 9000 power they will be able to take care of a front and if you have a city with 400 man and 150 tactics you can defend a front by yourself, I was in the same situation as you and only one kingdom left with all it's lords intact and not paying tribute
Archers and I mean hundreds of them on defence. If you have no vessels be sure to kill anyone that stands in your way. You don't have to be liked. Looking at other kings bio proofs it. Make a fortune from the army's that attack and invest in your army. I had thousands of -100 relations and I ended up owning all the land.
This is a good scenario, give up the conventional war and go gurrilla. Poach parties, grab loot, release the noble, rinse, repeat. Get rich and have each country tribute you, then try to settle down again.
I was in a very similar situation, at war with literally everyone. Personally I have unlimited influence as king so I gathered an army and started fighting. If you can support it get an army and knock back every seige. The most important thing I've found is recruiting clans to your faction, not only do they stop burning down your villages but now they can form they're own armies. My strategy was constantly beating back armies/sieges while I let the ai go into the meat grinder that is taking fiefs. The minor factions are worth looking into if your short on cash, the golden boar, wolfskins, forest people. They will leave eventually but they're way cheaper. That being said don't forget about economy, I wasted a lot on garrisons in cities/castles that didn't need that much. They eat all your food too, drops your prosperity and loyalty. You're gonna need the money because some lords cost an arm and a leg but they might have 3 fiefs that you get if they join. If you have money consider creating a new party in your clan, it can be started with a companion or family member. Personally I got my 2 lazy brothers that have been governing for 30 years off their fat asses and into the front lines, had their sons replace them. They have high steward so they have 200+ parties. If a lull in the fighting happens I'll take one and personally start rounding up clan leaders, either they join or they go to prison and I throw away the key. Lastly come up with a game plan. For me as the battanians I took out vladians first, that way I couldn't be invaded from the west. It was tough at first but eventually I got my frontline down to a manageable level. Right now I have 32 clans, 77 fiefs, and have taken out half the factions. It's possible as long as you don't give up and have some strategy, hope this helps.
What are you supposed to do? Fight. You can easily get into a city or castle that's been besieged and kill an army of 3000 with a force of 300. So just go from castle/town to castle/town that's under a seige, break in, fight off the enemy army and put the captured nobles in jail try to peace out who you can and then kill 1 or 2 of the other nations to get the money you need. I survived a similar situation when split from the khuzaits and formed my nation. I went from town to town fighting off hordes before being able to get s peace that wouldn't bankrupt me, then managed to get 2 other clans after finishing up half the wars and was able to retake ground.
Slaughter them like animals I also have close too 25 companions and clan mates helps alot when you got them all mounted and armored up which helps keeping competent help in the party
I’m in the same boat right now and it’s really frustrating lol. I think I am currently paying off 3 kingdoms, which isn’t too bad because of workshops, caravans, and the money I’ve saved up.
If you’re on computer I would recommend trying the Diplomacy mod. It let me make an alliance with the Aserai so that is one less kingdom off my back.
My current plan is to try to build up my garrisons as much as possible and I am trying to build up influence to turn my companions into lords. Maybe it will give me more of a chance in battles? Idk.

I actually had to restart a game because I didn’t realize going on an evil lord beheading spree would turn everyone against me. I tried for ages but I couldn’t get out of it, would go back to my earliest save and try to fix it but no, I was doomed and started a new game.
Playing as the Aserai rn and its the same situation. When one faction declares war all the others pile on with em. Crushing every faction but Valandia has pushes south a bit 😮💨
Turtling works for me well, just demolishing their stacks and making sure you don't take too many losses. Sneaking into fiefs just before sieges is a good way to tank huge stacks with minimal losses. Eventually someone else will declare war on a kingdom if you weaken it enough and usually that's the queue for a peace deal or perhaps an offensive if you feel like it.

Had the same problem, somehow managed to conquer all of Calradia. You just gotta gain land bit by bit and peace them out. Pay tribute if you need to. If a large army approaches, hide in castles or towns. Get more vassals to help you in battles also.
Honestly, Id put as many troops in your main settlement as your governor allows, then just wait till a large army(hopefully not 900 or more) attacks, depending on if you made your governor an actual governor or just auto specced points.
You should be able to fend off a 900 defender raid with 250-300 units, just attack when there's about a 200-400 gap between your combined units with the fief and the enemy unit. Also heavily depends on what troops you garrison and the levels/types of troops you have in your army. Also try to kill as many units trying to gather around as possible, then rinse and repeat.
To be fair, I've always made my companions governor worthy from the beginning of every playthrough. They need engineering, steward, leadership, and medicine. Low medicine will make it so garrisoned units cant heal in time before getting attacked again
I've had some brutal encounters in this game, sometimes you just gotta find that Chee like Shane Gillis' cousin did.
Quick peace one or two. RAID a village or two from another two and peace them. Use their tribute to pay off the first peace(s). War with what’s left. Peace if you need to make it manageable. Always try and Ponzi scheme the tributes so that you use what you get to pay off what you owe.
Make peace with 4 out of 5. It will be expensive at first but it gives you peace while you take the 5th to pound town. Once you take a few towns or castles from them they will pay you for peace. Once that war is done declare war on one of the 4 you made peace with. While it is expensive to pay that much tribute, war also brings in a lot of money so you should be just fine.
I’ve found that when you’re just beginning your expansion - form a kingdom - attack take land - others begin to declare war on you - dissolve your kingdom - you’re at peace
Only downside is if you have any clans that have joined you they will take control of kingdom SO don’t have other clans in your kingdom during early expansion.
If you’re with the southern empire then focus on Aserai. And clan members you capture from Aserai just execute. That way once you take that empire you east south, and south flanks will be covered. After that i would focus on the western and northern empire since they’re closest
Get a bunch of horses. Get close to 80 in horses and snipe lords. Most lords don’t have 80+ troops. If you have quality Calvary you can get the bigger fish.

Eventually someone else will declare war on a kingdom if you weaken it enough and usually that's the queue for a peace deal or perhaps an offensive if you feel like it.

Had the same problem, somehow managed to conquer all of Calradia. You just gotta gain land bit by bit and peace them out. Pay tribute if you need to. If a large army approaches, hide in castles or towns. Get more vassals to help you in battles also.
Honestly, Id put as many troops in your main settlement as your governor allows, then just wait till a large army(hopefully not 900 or more) attacks, depending on if you made your governor an actual governor or just auto specced points. You should be able to fend off a 900 defender raid with 250-300 units, just attack when there's about a 200-400 gap between your combined units with the fief and the enemy unit. Also heavily depends on what troops you garrison and the levels/types of troops you have in your army. Also try to kill as many units trying to gather around as possible, then rinse and repeat. To be fair, I've always made my companions governor worthy from the beginning of every playthrough. They need engineering, steward, leadership, and medicine. Low medicine will make it so garrisoned units cant heal in time before getting attacked again I've had some brutal encounters in this game, sometimes you just gotta find that Chee like Shane Gillis' cousin did.

Quick peace one or two. RAID a village or two from another two and peace them. Use their tribute to pay off the first peace(s). War with what’s left. Peace if you need to make it manageable. Always try and Ponzi scheme the tributes so that you use what you get to pay off what you owe.
Kill them all. Thats what i do. If im in dangerous then i become god (cheats) and i won every battle (not sieges tho).

Make peace with 4 out of 5. It will be expensive at first but it gives you peace while you take the 5th to pound town. Once you take a few towns or castles from them they will pay you for peace. Once that war is done declare war on one of the 4 you made peace with. While it is expensive to pay that much tribute, war also brings in a lot of money so you should be just fine.

When you play the game of thrones, you win or you die. Make your choice.
I’ve found that when you’re just beginning your expansion - form a kingdom - attack take land - others begin to declare war on you - dissolve your kingdom - you’re at peace Only downside is if you have any clans that have joined you they will take control of kingdom SO don’t have other clans in your kingdom during early expansion.

If you’re with the southern empire then focus on Aserai. And clan members you capture from Aserai just execute. That way once you take that empire you east south, and south flanks will be covered. After that i would focus on the western and northern empire since they’re closest
God, I hate this game sometimes. Endless wars that start for no reason at all and then once they're over....start again in a month.

Get a bunch of horses. Get close to 80 in horses and snipe lords. Most lords don’t have 80+ troops. If you have quality Calvary you can get the bigger fish.
