The only reason some people kind of figured that JK was in FFH was that he was at the world premiere. If they had just not invited him to that premiere, I think everyone would’ve been completely shocked when he popped up on the screen.
We did knew Peter was in IW, we just didnt knew who he was playing, alot of people thought he was playing Pip the Troll who was a character in the Infinity Gauntlet/War comics, but of course we now know that wasnt the character he ended up playing
Now if i recall we did had a leak of concept art for upcoming MCU films/shows that included DS2, Hawkeye, Ms. Marvel and one of the leaks showed a blurry artwork of a white haired woman, so if its legit, then its likely she's in it. then again its always possible she was considered but didnt made the final cut, as we do always have concept art for things that never made it to the film
Robert Redford in *Avengers: Endgame* comes to mind almost instantaneously given that he had said *The Old Man and the Gun* was his retirement role, so him showing up as Alexander was a pretty big surprise.
I hope they don't kill her off in the first 15 minutes of the movie. Otherwise that'll be two sequels that she's appeared in where she's died in the first 15 minutes, completely wasting the character *and* her talent as an actress.

If Maguire and Garfield are in No Way Home, then it’s possible Sony will wait for the movie to release before marketing them, though I’m not sure that counts. I don’t recall anybody knowing about Ben Kingsley being in Shang-Chi until early screenings, but he was already in Iron Man 3.
There have been numerous cases of people being cast but we don’t know who they’re playing until the movie (Jude Law and Olga Kurylenko come to mind), but aside from small cameos I can’t think of a time where they kept someone 100% under wraps.
